Objective

Design the full subscription tier structure and pricing model for WardrobeAI. Must balance customer value, vendor margins, and operational viability.

Proposed Tier Structure

Tier 1: Essential ($100/mo)

  • Budget: $100 monthly styling allowance
  • Pieces: 3-5 clothing items per month
  • Frequency: Monthly box
  • Styling fee: Included in membership (no additional $20 fee like competitors)
  • Add-ons: Shoes, purses, jewelry, watches available at additional cost

Tier 2: Signature ($250/mo)

  • Budget: $250 monthly styling allowance
  • Pieces: 4-8 clothing items per month
  • Frequency: Monthly box
  • Styling fee: Included
  • Add-ons: Same as Tier 1
  • Perk: Early access to new designer collections

Tier 3: Custom (Variable pricing)

  • Customer sets their own budget min/max
  • Customer chooses which components (clothing only, or full wardrobe including accessories)
  • Fully custom frequency (biweekly, monthly, quarterly)
  • Concierge-level style interview
  • Priority AI design-on-demand access

Add-On Framework

  • Shoes: $30-80/pair (added to budget)
  • Handbags: $40-120 (added to budget)
  • Jewelry: $15-50/piece
  • Watches: $50-200
  • Belts/scarves/hats: $10-30

Key Questions to Resolve

  1. Margin structure: If customer pays $100/mo, how much goes to COGS vs. profit vs. styling fee vs. shipping?
  2. Keep rate assumptions: Industry average is 30-50% keep rates. Our model requires a budget where customers keep most items. How does that change pricing?
  3. What happens to unspent budget? Does it roll over? Expire? Convert to credit?
  4. Shipping costs: Who pays? Free shipping both ways like Stitch Fix?
  5. Minimum commitment: Month-to-month or 3-month minimum?
  6. Styling fee: Embed in membership or separate?
  7. Discount for keeping more items: Do we offer one?

  3. Shipping cost reduction (from $12 to ~$8/box at scale) is a critical operational milestone
  4. All tiers show healthy LTV:CAC ratios above 3× (blended 11.9×)
  5. AI-driven personalization is the critical success factor — driving keep rates from 30% to 45%+ is worth ~$35/box in additional profit
