Problem

Multiple Hermes agents (concierge, watchdog, main-agent) can't share a single Discord bot token. Discord delivers events to only one connected client. The onboarding test verified this: a message sent to Marcus was received by OpenClaw (@cos), not the Hermes concierge.

Requirement

Each customer workspace needs its own Discord bot identity. The onboarding flow should include bot creation as a step.

Approach

  • Document the bot creation process in the onboarding runbook
  • Each customer gets a unique bot token stored in their namespace's channel-tokens secret
  • The concierge Agent CR references that token
  • OAuth2 invite URL generated per-bot for the customer to add to their server
